Most leaders have heard it all before.  We also know that you’re never going to be able to make all employees happy. However, if you hear feedback like this on a more frequent basis, or from leaders on your team, you may need help.

When situations arise where a system or process appears to be broken, the immediate reaction can be to go out and purchase a replacement. Which is easy to think since most systems are sold as the answer to all your problems.

The first thing you should do as a leader is to qualify the complaints and start to gather data. That is where Intellectual Nebula can help. We will come in and give your team(s) someone to talk to and vent. We do this in a structured fashion and use these sessions to formulate a survey.

We will also work with leadership to prepare them to be open to the results of the survey and the analysis. Leaving biases at the door is important for true evaluations. If leadership is open to accepting the results of the analysis, the more creative and cost efficient solutions can be.

 

 

The first step is recognizing that there are challenges and communicating to your organization the need for an assessment to invoke change. Intellectual Nebula will then assist in leading initial discussions with targeted deeper dives where necessary. We will then send out a survey and compare the results and participation with the data gathered from the discussions.

Following targeted interviews, survey results, and analysis, we will provide you with a detailed analysis of the following areas:

Once the cultural people picture is understood, it’s important to review and document current state process. Often there are areas of opportunity in organization’s processes that can be adjusted to avoid massive technology changes. Our focus is to create as little disruption to the status quo as possible while making employees’ work more efficient and less confusing or frustrating.

The single most important aspect of adoption is leadership. By taking the step to bring in an independent consultant, you as a leader are signaling to your workforce that you hear them. But that’s just the beginning. As leaders, through any change or transformation, your voice must be heard and a change in action must be witnessed by employees. We have seen brand new processes implemented that were signed off by executive leadership, only to have them usurp those processes themselves immediately. If leadership wants buy-in and adoption, it starts with them.

After we confirm leadership buy-in and people’s concerns have been captured and the current state is documented, Intellectual Nebula will also do a full review of the current technology stack. We will look for duplicative systems, current configuration gaps, and timing of contracts. With a complete picture of the people, processes, and technology, we will review all areas of opportunity with leadership.

Our analysis is split into four main buckets. Quick wins, which we define as tangible changes that can be made within the first thirty days of an engagement. Culture and process changes that are not time-bound, meaning we will work on a timeline that works with your organization. Configuration changes to existing systems, which could require internal or external dedicated resources, depending on the complexity of the changes.

And finally, a comprehensive vision and roadmap to guide future architectural decisions and give employees transparency around the steps you are taking to make improvements. It’s our experience that employees are open to adhering to the current state when they know there’s an awareness of challenges and a path to changes. The transparency of that path also drives adoption.
